Dashboards multiply, but executives still lack a single coherent picture. Instead of a unified view of the business, the CEO hears fragments—each accurate in its own way but incomplete as a whole.
Here’s the thing: every company already has a business model—a simple story of who its customers are, how it serves them, and how value flows through the organization. A knowledge model is just a way of capturing that story so both humans and computers agree on what words like “customer,” “order,” or “employee” really mean. Think of it like a shared dictionary for the business. Without it, every system makes up its own version, and confusion spreads.
So why don’t we have this already? The long parade of technologies—data warehouses, data lakes, ERPs, BI dashboards, and now AI—were all built to solve pieces of the problem, not the whole. To understand why knowledge models matter now, it helps to look at how we got here and why even our most advanced analytics tools still leave too many people feeling like they're in an awkward position in a room with an elephant.
The Analytics Bottleneck
Business intelligence tools were built to answer structured questions against structured data. The data warehouse provided the backbone: centralized, cleaned, and conformed datasets optimized for SQL queries. Later, data lakes promised scale by ingesting semi-structured and unstructured information. Lakehouses tried to combine the best of both worlds, layering schema management and query engines on top of vast raw storage.
Yet despite these advances, leaders still face the same bottleneck. The architecture produces reports, but not reasoning. A sales executive can see quarterly revenue by region, but not the causal factors driving churn. An operations director can see supply chain delays, but not the dependencies that made them cascade.
The Drift of ERP and Data Models

The CIO told us that every executive meeting began with debates about definitions rather than strategy.
This explains why even sophisticated analytics workflows remain so manual and tedious. Analysts translate executive questions into SQL, reconcile conflicting definitions, and iterate through cycles of clarification. Dashboards show fragments of the truth, but leaders must stitch the story together themselves – and risk the self-deception of confirmation bias.
Why Generalized AI Falls Short
Generative AI has made it simple to ask questions in plain English, and pilots have exposed just how much drift exists across enterprise data models. Yet the same tools also highlight the limits of relying on large foundation models alone. Trained for plausibility, not precision, they hallucinate when data is missing and hide their reasoning when data is present.
This opacity is unacceptable for enterprise analytics. Executives cannot base million-dollar decisions on answers they cannot trace back to underlying data.
In interviews, finance leaders told us they appreciate the accessibility ChatGPT and its ilk provide. At the same time, they cannot use its answers with confidence without clear provenance. AI has exposed the gap – executives now expect conversational access to insight – but it has also made clear that without grounding in business semantics, those insights cannot be trusted.
Vignette: At a mid-sized technology firm, the finance team asked a generative AI pilot tool to explain a dip in quarterly revenue. The system confidently cited “lower renewal rates,” but when analysts traced the numbers, they found the AI had conflated customer churn with delayed invoice postings. The CFO recalled, “The narrative was so believable that we almost reported it to the board. That’s when we realized: we can’t just have answers, we need verifiable reasoning.”
Moreover, generalized LLMs lack domain specificity. They may know the structure of natural language, but they do not know what “customer attrition” means in one enterprise versus another. The contextual differences that matter most in business – the definitions, constraints, and relationships – are precisely the areas where generalized AI is weakest.
Limits of Open Source Approaches

Without that shared rulebook, every system invents its own version, as due to the people who rely on it. at the heart of it, they use the same words to me different things. Reconciling that means creating a knowledge model to do better than a loose conversational vocabulary with ambiguous terminology.
Databases and the automated business process systems that rely on them encode these terms in a schema, a data dictionary at the root of their data model. Unlike a generalized schema, a knowledge model describes how the business actually works—not just how the data is stored. It defines entities such as Customer, Order, or Invoice, along with their attributes, relationships, and boundaries. These are not abstract technical mappings; they are the everyday concepts that employees already use to make decisions.
By grounding analytics in this kind of shared language, organizations can finally move from reports that only describe the past to reasoning that explains the present and projects the future. Without that shared, well-specified terminology, what seemed like shared reasoning can easily degrade into gobbledygook.
A knowledge model replaces loosely specified vocabulary with constrained terminology, and encodes it in a shared semantic model that lives within your data estate. As a result, analytics paired with constrained reasoning inside a shared semantic model can become accelerators of clarity and stop being sources of drift.

It would be surprising only if it were new: the core problem we hear again and again from customers is a missing “common language.” Plenty of data, but no shared definition of what the data means. Until that gap is closed, every dashboard remains just another hypothesis of elephant anatomy.
Knowledge Models in Today’s Landscape
Knowledge models are already appearing across enterprise technology stacks. Commercial platforms such as Dremio, Cloudera, Databricks, and Snowflake are beginning to expose richer semantic layers that move beyond raw storage and SQL optimization. These efforts reflect the recognition that simply storing and querying data is no longer enough – businesses also need context and shared meaning.
Knowledge graphs have also gained popularity as a way to represent entities and their relationships. However, the enthusiasm around graph databases should be tempered. While powerful for connecting nodes and edges, they are not by themselves knowledge models. A graph can show that two things are linked, but without a knowledge model it cannot tell you why the link matters to the business.
At the same time, some vendors market “semantic layers” or “data catalogs” as if they were knowledge models. These tools add useful metadata management but rarely encode the business logic and constraints needed for reasoning. Without that layer of meaning, they risk becoming another marketing term – helpful, but insufficient to solve fragmentation.
Beyond Metadata: From Reporting to Reasoning
Traditional BI focused on metadata: measures, dimensions, and hierarchies. This enabled standardized reporting but limited analysis to what had been pre-defined. By embedding logic and context alongside structure, knowledge models expand this foundation.
The impact is profound. Rather than asking “What was revenue by product line last quarter?” leaders can ask “Why did revenue in one region lag behind another?” and receive not a speculative narrative, but a verifiable chain of reasoning supported by the data model. By bridging human intent with machine-executable definitions, knowledge models align analytics with the realities of business decision-making.

Enterprises have outgrown the limits of dashboards and metadata. And the AI revolution has made the gap painfully vivid.
Data warehouses, lakes, and lakehouses enable storage and access but stop short of contextual reasoning. ERP systems, in fragmenting the business model into functional silos, exacerbate drift. Generalized AI dazzles with fluency but falters on trust. Open-source models provide power but lack structure. Graph databases and semantic catalogs add value. Each stage solved one set of problems while exposing another. The next phase will not be defined by bigger models or looser generation, but by greater constraint – using knowledge models to embed meaning and ensure trust.

It does not replace human analysts but empowers them, enabling organizations to operate at a pace aligned with today’s demands. The path forward lies in constraining analytics to a knowledge model that reflects the business itself.
