    For a while now, AI has been a technical question. In 2026, it becomes a question for the CFO.

    It's easy to start spending on AI, but it's hard to justify when it isn’t tied to measurable outcomes. Licenses, vendors, integrations, data work, security reviews, ongoing run costs… it adds up quickly. And the organizations that can’t show proof will get one of two outcomes: budget freezes or a chaotic scramble to “cut AI costs.” 

    Usually by cutting the wrong things.

    Fortunately, there's a practical way to plan AI investments so they compound, survive scrutiny, and produce repeatable ROI, especially in organizations that rely on vendors/MSPs and don’t have a large internal engineering or data platform team. 

    Here's how to make it work.

    Step 1: Define “payoff” before you fund anything

    Most AI ROI problems aren’t technical. They’re definitional.

    If you can’t agree what payoff means, you can’t measure it — and if you can’t measure it, you can’t defend it. In practice, “AI payoff” should map to a small set of business outcomes:

    • Cycle time: faster throughput (quote turnaround, ticket resolution, invoice handling)
    • Cost to serve: fewer touches per case, fewer escalations, less manual rework
    • Quality: fewer errors, less rework, fewer compliance exceptions
    • Revenue lift: better conversion/retention only where attribution is realistic

    A dead giveaway you’re headed for pilot purgatory: the “goal” is adoption (“people are using it”) rather than impact (“it reduced rework by 20%”).

    What to do now: For each candidate use case, write one sentence:

    “We believe AI will improve [metric] from [baseline] to [target] by [date] by changing [workflow step].

    If you can’t write that sentence, don’t fund it yet.

    Step 2: Know what you’re actually paying for

    Organizations often think they’re budgeting for a tool. You're really budgeting for a value chain.

    For tech-light organizations, total cost of value usually includes:

    1. Tools/licenses (LLM access, copilots, AI platforms, connectors)
    2. Vendor delivery (implementation, integration, workflow redesign, enablement)
    3. Data work (access, cleanup, definitions, pipelines)
    4. Governance/security (controls, logging, approvals, audits)
    5. Operations (monitoring, incident response, tuning, ongoing support)

    When ROI doesn’t show up, it’s usually because funding covered the visible parts (tools + pilot build) but not the parts that make value real (measurement, workflow change, production operations, trusted metrics).

    Step 3: Treat AI like a portfolio, not a pile of projects

    AI work fails the same way other innovation programs fail: too many experiments, no focus, no scale, and no stopping rules.

    A portfolio approach fixes that by forcing you to make choices. Yes, some things that seem important won't get done right away, but many things that don't need to get done won't happen either. And by limiting what you do, you'll be able to focus on what's really important.

    A simple allocation model:

    • 70% Core: proven workflow improvements with clear metrics
      Examples: support triage, invoice exceptions, order status inquiries, quote drafting, document intake
    • 20% Adjacent: expansions into nearby processes once core patterns are stable
      Examples: cross-department handoffs, policy-based approvals, knowledge workflows
    • 10% Bets: experiments with uncertain payoff but potential step-change value
      Examples: new customer channels, advanced agent workflows, non-obvious automation

    Two practical portfolio rules matter more than any spreadsheet:

    • Cap concurrency. If you’re tech-light, start with 2–4 active initiatives max.
    • One backlog. Everything goes through the same intake gate and uses the same measurement template.

    This part of the process makes clear how important it is to have a framework for making these kinds of decisions. 

    Step 4: Use a scorecard that favors measurable, feasible, safe wins

    That said, don't get the impression that making these decisions are complicated. You don’t need complex math. You need consistency.

    Score each candidate use case project on five dimensions:

    1. Value potential
      • How much time/cost/error reduction is realistically available?
    2. Feasibility
      • Do we know the data sources? Are integrations straightforward?
    3. Risk
      • What data classes are involved? What’s the compliance exposure?
    4. Time-to-impact
      • Can we prove value within 90 days, or is this a 6–12 month bet?
    5. Adoption likelihood
      • Does it fit existing workflows, or does it require major behavior change?

    Prefer use cases that plug into existing systems of record (ERP/CRM/ticketing) and reduce obvious friction. You can do “cooler” things after you have a production path and trusted metrics.

    Step 5: Build measurement into the design (baseline → target → proof)

    This is the part that separates “AI spend” from “AI investment.”

    Every funded initiative should include four measurement elements:

    1) Baseline

    Measure today’s reality:

    • average cycle time
    • volume per week/month
    • touches per case
    • error/rework rate
    • cost per case (even a rough proxy)

    2) Target

    Pick a target that’s meaningful but plausible. If you can’t defend the target, you can’t defend the spend.

    3) Instrumentation

    Decide how you’ll measure:

    • Usage (not just logins — actual feature use in the workflow)
    • Quality (human corrections, escalation rates, exception rates)

    • Do we redeploy capacity to higher-value work?
    • Do we reduce overtime or contractor spend?
    • Do we change SLAs or throughput targets?

    If you can’t explain how the benefit shows up financially or operationally, ROI will evaporate under scrutiny.

    Step 6: Define kill criteria and scale criteria up front

    You've probably noticed that pilots are everywhere. They're pilot museums. Why? Because most organizations are comfortable funding pilots, but they’re uncomfortable ending them.

    To avoid this, you need to make some decisions before you start. 

    Kill criteria

    Specify the criteria you're going to use to decide when to end a pilot.  For example:

    • Adoption remains below X after Y weeks
    • No measurable lift vs baseline
    • Risk controls required are too heavy for the value
    • Run costs exceed the value captured
    • Data issues can’t be resolved in a reasonable timeframe

    Scale criteria

    Conversely, you also need to decide how you'll know when to scale a pilot. For example:

    • Stable output quality (low correction/escalation rate)
    • Measurable lift sustained over time, not a one-week spike
    • Supportable operations (monitoring, incident response, clear ownership)
    • Clear value capture (the business actually benefits, not just “interesting results”)

    This protects both sides — clients don’t fund endless “maybe,” and vendors don’t get stuck maintaining indefinite experiments.

    Step 7: Prioritize compounding investments (the stuff that unlocks many use cases)

    If you want AI ROI to grow instead of reset every quarter, invest in the things that compound.

    Four categories tend to unlock multiple use cases at once:

    1) A “Gold starter kit” for trusted KPIs

    You don’t need a perfect enterprise warehouse. You do need a small set of metrics everyone agrees on. Start with 3–5 executive KPIs and define:

    • what they mean
    • who owns them
    • source systems
    • refresh cadence
    • quality checks

    This reduces rework across every AI and analytics initiative because you aren’t re-arguing definitions every time.

    2) Consistent access to systems of record

    For tech-light orgs, AI value usually lives in ERP/CRM/ticketing/document systems. Make access repeatable:

    • consistent connectors
    • stable permissions
    • clear approvals

    3) A production delivery baseline

    AI changes often. Without a safe, repeatable release path, you’ll stall. At minimum, decide:

    • who can deploy changes
    • rollback expectations
    • monitoring and escalation

    Eventually you'll need a compliance program, but for now you need a starter kit that incudes:

    • allowed/not allowed rules
    • approved tools
    • logging expectations for production use cases
    • extra gates only for high-risk scenarios

    Here’s what an ROI-first plan looks like when you don’t have a big internal platform team.

    Days 1–15: Pick outcomes and lock measurement

    1. Select 1–2 workflows with measurable pain (scorecard-based)
    2. Define baseline + target + how you’ll measure outcomes
    3. Name owners (business outcome + service/ops + risk path)

    Days 16–45: Build foundations that compound

    1. Define 3–5 KPI “gold starter” metrics with owners and definitions
    2. Set minimum governance (data classes, approved tools, logging expectations)
    3. Confirm delivery baseline (release path, monitoring, escalation)

    Days 46–90: Ship one production-grade use case

    1. Deliver one use case into production with a runbook and measured outcomes
